Your scalp is acidic, so your shampoo should be too
A healthy scalp and healthy hair sit at a natural pH of 4.5–5.5. That gentle acidity does three things at once: it keeps the hair cuticle flat and smooth, it protects the scalp's acid mantle, and it holds the microbiome that keeps flaking away. Wash with something more alkaline and you push against all three.

The uncomfortable data: most shampoos run too alkaline
A published analysis of 123 commercial shampoos found ~62% had a pH above the ideal 4.0–5.5 range. So the majority are more alkaline than your own scalp. Usual reason: sulfates (SLS/SLES). They lather beautifully, but they push pH up and strip natural oils, which is why hair can feel squeaky first and brittle a day later.
We tested it ourselves

How to check your shampoo's pH in 2 minutes
1. Get pH strips (₹100–150 online) or a pH pen. 2. Stir a pea-sized drop of shampoo into a spoon of distilled water. 3. Dip the strip and match the colour. 4.5–5.5 = good. 6+ = too alkaline for daily use.
Two things people get wrong: don't test neat shampoo, dilute it first, and remember that "pH-balanced" on a label tells you nothing unless there's an actual number next to it.
Does hard water make this worse? Yes.
Hard water is alkaline on its own, loaded with calcium and magnesium. An alkaline shampoo plus hard water is a double hit to the cuticle, which is why hair in hard-water cities can feel rough no matter what's in the bottle.
